How buyers should manage it

• Tell suppliers clearly: "We may audit unannounced" — and follow through sometimes, so it is believed.
• Start with semi-announced (a 48-hour window) if full unannounced feels harsh; the effect is similar.
• Use spot checks between formal audits: a quick 2-hour visit on housekeeping, records and fire safety.
• Reward readiness: factories that pass unannounced checks earn more volume and longer lead-time visibility. Compliance that is only punished, not rewarded, gets gamed.

The message to factories

"Ready for an audit" is the wrong target. The right target is "nothing to hide on any random Tuesday." Factories that internalise that become cheaper to audit, easier to defend to retailers — and more valuable as partners.
