Production delays are the most predictable surprise in China sourcing — nearly every importer faces one. The difference between costly delays and manageable ones is usually not luck; it is how early the delay is detected and how quickly the response is decided.

Why factories run late

• Material delays: components ordered late, raw materials not arriving — the most common cause.
• Overbooking: factories take more orders than capacity; yours slips in the queue.
• Rework: failed inspections or internal quality problems eat production time.
• Cash-flow pressure: factories delay raw-material purchases until deposits arrive; late deposits mean late production.
• Chinese New Year and peak season: the calendar itself is a risk factor.

Warning signs to watch

• The factory stops answering or gives vague answers about "material status".
• Your confirmed production start date passes with no communication.
• Inline inspection can't be scheduled because "the line is still on another order".
• Shipment dates slip in small increments — one day, then two, then a week.

The playbook when it happens

1. Get facts, not promises: ask for the production status per line, materials in stock, and a new confirmed date in writing.
2. Visit or have someone visit. A status visit reveals the truth faster than twenty WhatsApp messages.
3. Rank your options: full wait / partial shipment / switch capacity / split air-freight the urgent part. Decide by what your customers need, not what the factory prefers.
4. Negotiate the recovery plan in writing — new dates, what happens if they slip again, and who bears the cost (e.g. air freight difference).
5. Re-inspect before shipment. Rushed production is defect-prone; never skip final inspection after a delay.

Prevention beats cure

• Build 1–2 weeks of buffer into your committed delivery dates.
• Schedule an inline inspection at 30–50% — it converts "we're fine" into a verifiable fact.
• Pay deposits on time — factory cash-flow excuses are often legitimate.
• Monitor the calendar: add extra buffer around Chinese New Year and Q4 peak season.

The honest truth

You will not prevent all delays. You can prevent undetected delays — and that is where the money is. Detection speed, not optimism, is the buyer's real skill.
