Year-End Sourcing Review: Building Your 2027 China Playbook
Most importers plan next year's sourcing by memory: which factory was annoying, which shipments were late, which product sold well. Memory is a bad database. The year-end review — done on paper, once a year — turns a year of experience into a plan.
Step 1: Score your suppliers
For every active factory, score three dimensions on a 1–5 scale and record the evidence:

A factory that fails two dimensions in a row is a problem you are paying for, not a supplier.
Step 2: Read the quality trends
- Compare this year's inspection pass rates against last year's — is each factory improving or drifting?
- Map defects by category: which defect types recur? That points to process fixes, not per-order firefighting.
- Review claim history: which disputes cost the most, and which contract clauses would have prevented them?
Step 3: Plan certifications and capacity early
- List new markets and the certifications they demand — start them in Q1, not when the container is booked.
- Confirm each factory's capacity for your projected volumes — and have a backup factory audited before you need it.
- Lock key materials and prices early; budget for Chinese New Year lead-time effects on Q1 shipments.
Step 4: Write the playbook
One page per product line: target markets, certification status, supplier A/B plan, QC plan (inline/final/loading), payment terms, and the top three risks with mitigations. This page — not your memory — is what you hand to anyone new on your team.
The habit worth building
The year-end review takes an afternoon and pays for itself many times over. Importers who run it consistently enter the new year with a plan; importers who don't renegotiate the same lessons at a higher price.
