The Pre-Production Meeting: A Checklist That Prevents Half Your Problems

The pre-production meeting (PPM) is the cheapest quality tool in sourcing — and the most skipped. One hour with the factory's production, QC and engineering people, with everything agreed in writing, prevents more problems than any inspection.

The meeting structure

  1. Specifications: go through the product spec line by line — materials, dimensions, colours, ratings, packaging. Ask: "What will be different from the approved sample?"
  2. Approved samples: agree which sample is the reference (golden sample), where it is kept, and who owns it.
  3. Materials and components: confirm sources of key materials and the testing/incoming checks on them.
  4. Certifications: confirm the certificate status for the exact models, and who holds the originals.
  5. Production plan: dates for material arrival, line start, inline inspection point, completion, and loading.
  6. QC plan: agree AQL levels, defect definitions, inspection points and who is notified on failures.
  7. Packaging: carton spec, inner packing, labels, barcodes, languages, palletisation.
  8. Payment milestones: confirm deposit already paid, balance triggers, and documentation requirements.
  9. Changes and communication: who approves spec changes, and in what written form.

Why it pays

A PPM done well is a contract extension: it converts vague expectations into agreed, verifiable commitments. Problems found in the meeting cost minutes; the same problems found at final inspection cost weeks and containers.
